How to Evaluate an AI Transformation Platform: A CXO Checklist

A pitch deck full of AI buzzwords does not tell you whether a vendor will deliver business outcomes. Twelve specific diagnostic questions do. If a vendor can't answer all twelve crisply, you are buying activity, not transformation.

Section 1 — Strategy and intelligence

1. Will you read my business 24/7, or only during the engagement? Episodic intelligence dies between engagements. Continuous intelligence catches strategy drift in real time. The difference is structural, not stylistic.

2. What named business metric does this engagement commit to moving? Not "improve productivity." A specific number with a current baseline and a target — agreed before scoping.

3. Will the same team that diagnoses the opportunity also build the software? Handoffs between strategy and execution are where outcomes go to die. One team, one accountable system.

Section 2 — Delivery and timeline

4. How long from contract to first working AI system in production? If the answer is in months, the project will outlive the strategic window. Aim for weeks.

5. Who owns the code at the end of the engagement? Vendor ownership creates lock-in and end-of-engagement cliff risk. Client ownership from Day 1 is the safer model.

6. What quality gates govern the build? Listen for specifics — SonarQube, code coverage thresholds, security scanning, peer-reviewed methodology. Listen for vagueness as a red flag.

Section 3 — People, process, adoption

7. Is change management embedded in the specification, or bolted on after launch? Adoption-friendly UX, decision authority, training plans — these have to be designed in at spec stage. After-the-fact change management is too late.

8. Who carries adoption risk if the system ships and operators don't use it? If the answer is "the customer," you've bought a tool, not a transformation.

9. How will operator workflow change? Show me, in the specification. If the workflow change isn't spec'd, it isn't designed for, and adoption will be uneven.

Section 4 — Outcome and governance

10. How will the metric be tracked, and how often? Annual reviews are too slow. Weekly tracking, instrumented from Day 1, is what closes the loop.

11. If the metric isn't moving at week 8, what happens? A real OaaS-style contract has a deliberate adaptation cycle. A SaaS-style contract just renews.

12. What is the cost of a second cycle, if the first one succeeds? Compounding only works if subsequent cycles are economically reasonable. Beware vendors whose pricing assumes you will never come back.

How to score the answers

Twelve questions, twelve specific answers. The vendor who can answer all twelve precisely — with named systems, named timelines, named metrics, named accountability — is offering an AI Operating System. The vendor whose answers are vague, hedged, or "we'll figure that out together in scoping" is offering a project that will likely look like every other failed AI Transformation.

Don't accept "trust us." Trust the answers.

A vendor who can't tell you what metric they'll move in week 8 isn't selling transformation. They're selling activity.
