Frequently asked questions

Everything you need to know.

The questions every business leader and founder asks before starting. Answered plainly.

How it works

Xamun works across three surfaces that feel like one seamless experience.

The diagnostic starts in the browser — a voice-powered conversation where Xamun's AI interviews you about your business, goals, and where you're feeling the friction. It takes about 45 minutes and produces a Technology Opportunity Map ranked by ROI and feasibility.

Progress continues on WhatsApp — once your diagnostic is underway, your Xamun intelligence moves with you. Review spec questions, approve milestones, get build notifications, and course-correct — all through WhatsApp, no desk required.

Human experts are always in the loop — your dedicated consulting partner (a fractional CTO who speaks business first, code second) reviews everything the AI produces and handles anything that requires genuine judgment.

AI speed and availability. Human judgment where it matters. All through the channels you already use.

Xamun's startup programme runs under a separate brand — Speed2Seed. Visit speed2seed.com for Xami, the AI tech co-founder for early-stage founders.

Xamun Intelligence is designed for established businesses with $20M–$200M in revenue.

You can ask XI anything from WhatsApp. Check how an objective is tracking, approve a spec milestone before it goes to build, get a risk summary before a board meeting, or ask where your SaaS spend is leaking. XI pulls from live intelligence and responds in plain language — no login, no dashboard, no delay. Available 24/7. Responds in seconds.

Ask a question in plain language. Get a data-backed answer in seconds. Approve a decision with a reply. That's it.

Yes — and this is the core of what XI does. At the start of your engagement you define 3–5 annual business objectives with your consulting partner. XI maps each one to a live execution chain — diagnosing blockers, tracking progress, selecting interventions, executing builds, and scoring outcomes continuously.

Every sprint, every feature, every build decision traces back to one of those objectives. You can query the status of any objective from WhatsApp at any time.

XI is an objective governance system with delivery capability — not a delivery system that mentions objectives.

Yes — through DB Talker, an optional enrichment add-on. XI works from day one using the intelligence captured in your diagnostic. DB Talker connects your ERP, CRM, finance systems, and data warehouse so that XI can answer questions with live numbers from your actual systems rather than diagnostic intelligence alone.

It requires a separate implementation engagement and an additional license. Most clients start without it and add it once they know which questions need precise live data. Ask your consulting partner whether it is right for your engagement.

XI is valuable from day one without DB Talker. DB Talker makes it even more powerful — when you're ready.

The AI CXO Certification is a 2–4 week company-specific program delivered by a Xamun partner consultant. Your leadership team goes through 2 days of intensive AI transformation training and mentoring, then works on Xamun Intelligence to build your own transformation roadmap and scope your transformation. At the end you receive your AI CXO Certification.

The first 45 days of Xamun Intelligence access are bundled into the program — so by the time you commit, you already know your roadmap, you've used the platform, and you know exactly how your engagement should be scoped.

You don't need to do the Certification before starting — you can begin directly with a diagnostic and go straight to an engagement. But most companies find that the Certification removes all uncertainty from the decision. Enquire about the program and we'll match you to the right partner consultant for your industry and country.

The Certification is the bridge between "interested" and "committed." Most companies who complete it start their engagement within 2 weeks.

Here's how it works, step by step:

1. Xamun Intelligence — roadmapping and goal-setting. When the engagement begins, the first thing that happens is Xamun's Xamun Intelligence maps your business, defines your strategic goals, and produces a prioritised transformation roadmap. This is where your vision becomes a sequenced plan with measurable targets.

2. Software Factory — your build and delivery capacity. The engagement is scoped per outcome — as Strategy + Build or Build only. The Software Factory delivers everything that gets built, deployed, enhanced, and maintained — across different projects, new features, enhancements, bug fixes, integrations — whatever moves the needle most. You're not locked into one workstream.

3. Build and deploy — hosting on your infrastructure. Software is built by Xamun's Build Studio and deployed to your own infrastructure. You own the code. Hosting costs sit with you — meaning you control the environment and there's no vendor lock-in.

4. Monitor, course-correct, re-strategise. The Objective Governance Dashboard tracks everything in real time — features shipped, outcomes delivered, ROI accumulating. When the data shows something isn't working, the roadmap is updated. When a new opportunity emerges, it gets prioritised. The loop is continuous — not quarterly.

5. Optional add-ons — you choose the level of support.

  • Consultant support — a fractional CTO or strategy consultant who joins your engagement for hands-on advisory. Available if you want a human expert in the loop alongside the AI. Optional — not required.
  • 24/7 AI Agent — the always-on intelligence that monitors, flags, and surfaces decisions via WhatsApp. Included in most engagements; optional where the scope is Build only.
Think of it as a 24/7 AI Decision Intelligence system on tap. The Xamun Intelligence sets the strategy. The Software Factory delivers the execution. The Objective Governance Dashboard keeps score. And you decide how much human and AI support you want alongside it.

Consultants understand your business but don't build. Dev shops build but don't understand your business. AI tools automate tasks but have no business context and no outcome ownership. None of them stay around after the engagement ends to make sure it's working.

  • A top-tier strategy firm: a large fee for the strategy, nothing built, they leave after the deck.
  • A dev shop: builds what you tell them, no strategic context, no outcome accountability.
  • Xamun: understands your vision, sets objectives, builds the software, governs outcomes, evolves continuously — scoped per outcome and starting with Intelligence only.
Nobody owns the translation layer between strategy and software. That's the gap Xamun fills — and stays in.

Two weeks from the start of your first build sprint — which typically begins 1–2 weeks after your diagnostic is complete and your roadmap is approved. So in practice: within 3–4 weeks of starting, you have working software on your infrastructure.

Each subsequent sprint is two weeks. You see progress continuously. If something isn't right, you course-correct after two weeks — not after six months when it's too late and too expensive.

This is the xDD methodology. Specification-first, so there are no surprises. Two-week cadence, so you're never waiting long. Outcome-tracked, so you know if it's working.

Faster than you'd expect. Here's the typical sequence:

  • Week 1: Diagnostic conversation (45 minutes). You brief XI on your business, goals, and where you're feeling friction. Opportunity Map produced.
  • Week 2–3: Objectives set with your consulting partner. 3–5 annual business objectives defined, measurable, and board-approved. Transformation Roadmap produced.
  • Week 3–4: Engagement scoped. Scope matched to your roadmap and appetite — as Strategy + Build or Build only. First sprint planned.
  • Week 5–6: First working software delivered. Not a wireframe. Not a demo. Code on your infrastructure.

The AI CXO Certification runs in parallel with steps 2 and 3 above — so companies that go through the Certification program are typically engaged and building within the same 4–6 week window.

The 4–6 week window from first conversation to first working software is the fastest any company at this scale has ever been able to move. xDD makes it possible.
The AI

Most software vendors do their work and leave. Xamun doesn't leave. The agent is a continuously running intelligence that checks the state of your transformation — automatically, on a schedule — and acts on what it finds.

When you're sleeping, it might be checking: Has the latest build module passed compliance scanning? Is the outcome metric you defined at the start actually moving? Has a milestone completed that you should know about?

If everything is on track, it stays silent. If something needs attention, it surfaces it to you on WhatsApp with a clear summary and, if needed, a decision for you to make.

Think of it as a decision layer that never sleeps. Not generating noise — but always aware of where your objectives stand, and will surface the right decision at the right moment. Via WhatsApp, where you already work.

AI co-pilots are System 1 only — fast, intuitive, pattern-matching. They produce confident answers without simulation, governance, or audit trail. Boards cannot defend a multi-million-dollar decision made that way.

XI is built as a three-system cognitive architecture inspired by Daniel Kahneman's Thinking, Fast and Slow:

  • System 1 — Intuition. Reads everything your business is saying. Drafts hypotheses. Narrates the why.
  • System 2 — Deliberation. A deterministic engine — not another AI. Runs simulations, wargames responses, applies governance, scores confidence. Reproducible. Auditable.
  • System 3 — Calibration. Compares prediction to outcome. Updates the rules. Compounds intelligence year over year against your actual results.

All three meet in a continuously updated model of your business — the shared substrate that makes the architecture coherent rather than three opinions in conflict.

Two minds of different kinds — neural and symbolic — meeting in a shared knowledge layer. Read the cognitive architecture story →

It doesn't start knowing. It learns — through the diagnostic conversation. The voice diagnostic draws out exactly the things a generic AI tool would miss: your revenue model, your cost structure, your competitive pressures, your previous technology failures, and what your board is asking about.

Everything it learns is locked into your Transformation Roadmap. Every subsequent decision is made against the context of your specific business, not a template.

Your consulting partner adds the industry layer. Xamun focuses on HealthTech and FinTech because the compliance requirements, buyer behaviour, and technology landscape are deeply understood across the team.

The diagnostic is not a form. It's a conversation. The more honestly you engage with it, the more precisely it maps your reality.
Pricing & value

The engagement includes both. Every Xamun engagement bundles two things:

Xamun Intelligence — the AI Decision Intelligence layer that diagnoses your business, governs your annual objectives, and surfaces decisions via WhatsApp. This is the intelligence that tells you what needs to happen and whether it's working.

Software Factory delivery — your build capacity. The Software Factory designs, builds, and deploys the software your roadmap requires. Working software is delivered on a regular cadence by a dedicated scrum team following the xDD methodology, with scope agreed per engagement against the outcomes you're committing to.

You're not buying a platform licence and hiring developers separately. You're buying a running transformation system — intelligence and execution in one engagement.

The engagement covers two distinct things — and both matter.

Software Factory delivery is your build capacity. Working software is shipped on a regular cadence rather than a big-bang handover, with scope agreed per engagement against the outcomes you're committing to. We don't publish fixed prices or fixed tiers — each engagement is scoped to the outcome you want, as Strategy + Build or Build only, so you're paying for delivery that maps to your priorities. There's no upfront CAPEX: we invest alongside you and are paid as the growth lands. A traditional development agency delivering the same output would cost more and take twice as long.

The Objective Governance Dashboard is what makes it accountable. Every feature built is tied to a business outcome you defined at the start — revenue growth, cost reduction, customer acquisition. The dashboard shows, in real time, whether those outcomes are moving — week by week, not in a quarterly review.

If the outcomes aren't moving, you know immediately. And so does Xamun. That's the point of the 24/7 monitoring — to catch drift early and course-correct before money is wasted.

This is exactly the question the Objective Governance Dashboard is designed to answer — before it becomes a painful conversation rather than a data point.

Because every feature is tied to a business outcome from the start, you know within weeks — not months — whether the investment is tracking toward its target. If it isn't, the intelligence flags it, your consulting partner reviews it, and you adjust before money is wasted.

You're not locked into a failing direction. The Evolve stage exists precisely for this — what tracking reveals informs what gets built next. And because you can stop at any time and keep everything built, the downside is bounded.

Most vendors get paid whether it works or not. Xamun's model is designed so that your success is visible in real time — to you and to us. That alignment is structural, not just a promise.

Most companies already have a transformation budget. They just don't know it — because it's hiding inside their current SaaS subscriptions.

Found Budget is a deep dive into your existing software spend. We audit every subscription — CRM, ERP, project management, HR, analytics, communication tools — and identify what can be replaced with a custom-built, AI-powered solution that actually fits your business. The savings are your own — trapped spend we free up — and they become the funding for your transformation.

Here's how it looks in practice: A mid-market company paying for a CRM they use 20% of, an ERP that doesn't fit their workflow, and a dozen point tools — a six-figure annual subscription bill, much of it wasted. Replace the CRM and ERP with a single AI-powered platform built to their actual workflow, keep simple online accounting for the basics, and a large share of that spend is suddenly freed up — money that was already approved, already in the budget, already being spent.

That freed-up spend flows directly into the Xamun transformation. No new budget approval needed. No CFO negotiation. The money was already there — it was just going to the wrong place.

The CXO Workshop includes a live Found Budget exercise. Most attendees discover a meaningful chunk of annual SaaS spend that can be redirected into transformation — in a single afternoon.

We're early and deliberately selective about clients — every engagement gets our full attention. But the ROI patterns we see consistently across the $20M–$200M market are well-established.

The most immediate ROI comes before a single line of code is written. The Found Budget exercise — which every client goes through at the CXO Workshop or during their diagnostic — typically surfaces a meaningful share of your own annual SaaS and license spend — trapped budget that can be redirected into your transformation. That money was already approved and already leaving the business. Xamun just points it in a better direction.

Once transformation is underway, the value compounds. A typical build engagement replaces equivalent agency output at lower quality and with no outcome accountability — for less cost and in less time. And because there's no upfront CAPEX — we invest alongside you and are paid as the growth lands — your downside stays bounded. The Objective Governance Dashboard makes the ROI visible in real time, not in a quarterly review.

The third ROI stream is strategic: companies that set and govern annual objectives with XI report fewer missed quarters, fewer budget overruns, and faster decisions at board level. That's harder to quantify — but it's the one that keeps clients engaged with Xamun for years, not months.

The question isn't 'is there ROI?' — it's 'how fast?' The Found Budget we identify often offsets a meaningful share of the investment. Everything built after that is pure upside.

The Certification is priced by country and partner — we don't publish a fixed price on the site because the right answer depends on where you are, your industry, and which partner consultant is the right match for your business.

What we can tell you is that the Certification is designed to be the most commercially obvious decision you make. It includes 45 days of Xamun Intelligence access, your completed Transformation Roadmap, and your AI CXO Certification. The companies that go through it consistently find that the roadmap and Found Budget output alone offset a meaningful share of the investment — before they've committed to anything.

Enquire using the button on the Workshops page. We'll introduce you to two or three partner options in your market, you'll hear their approach and their rate, and you choose the fit. No obligation beyond the conversation.

Pricing by country and partner isn't evasion — it's how we ensure you get the right human for your context, not a standardised product.
Security

As safe as your online accounting software or CRM — if not more so. Your revenue figures are in Xero or QuickBooks. Your client relationships are in Salesforce. The information you share with Xamun is in the same category and protected to the same standard.

Specifically: all diagnostic conversations are encrypted in transit and at rest. Your business data is never used to train AI models. Your transformation roadmap and build outputs are stored in infrastructure you control — not shared across clients. Data handling follows GDPR for UK and EU clients.

Your dedicated consulting partner is bound by a mutual NDA before any conversation begins.

You're not sharing more than you'd share with a senior consultant or your own board. The difference is it's protected by enterprise security standards, not just a handshake.
Ownership & exit

Yes — you can stop at any time. And everything built for your business belongs to you, full stop.

Your roadmap and plans are available for download at any time in your portal — the Transformation Roadmap, the Technology Opportunity Map, the spec documents. All exportable, all yours to take anywhere.

Your software is hosted on your own infrastructure from day one. Not on Xamun's servers — yours. The code belongs to you completely. You can take it to any development team and continue building.

What you lose when you stop is access to the Xamun platform and intelligence — the diagnostic engine, the live outcome monitoring, the heartbeat, the WhatsApp integration, and your consulting partner's ongoing involvement. The machine stops. But everything it built and documented is yours to keep.

Think of it like a gym membership. When you cancel, you keep the fitness you built. You just no longer have the equipment, the trainer, or the programme running for you.
